As the initiators of the After Town Hall, we are proud that we have been able to establish and maintain new ways of global and collective interaction within the Cardano Developer community at Project Catalyst. One that involves an inclusive safe space to present ideas, connect and meet with one another, with an intent of sharing visions and ambitions. We aim to continue carrying out the After Town Halls with the goal of improving format, quality and execution.
The Catalyst Swarm
We have been building Community Infrastructure since Fund 3, our goal is to support Developers, Designers, Thoughtleaders, Lurkers, Visionars and Projects to successfully execute & implement initiatives and positive impact on the Cardano Ecosystem.
As a healthy Ecosystem requires a healthy community, we focus on the community's experience while building on CCardano. To ensure inclusive and organic growth, we duplicated, adapted and adjusted our explored and established format across local communities, cultures and languages.
Background
Project Catalyst is a series of experiments aimed at generating and exploring the highest potential of human collaboration/innovation. With that said, Catalyst Swarm’s mission supports this ideology. We explore and maintain environments in which community members can meet, connect and share ideas with each other. Out of these collaborative and incubative community events, we see that people build relations and trust on which collaboration and whole projects start to emerge.
Offering an open stage to the community allows us to come together, to explore and discuss important topics and themes which matters to us and our community.
Further, the Catalyst Swarm After Town Hall provides a great place for newcomers to get directly in touch with community veterans, to receive guidance and mentorship and to have a great experience in getting a fast and safe onboarding experience. It is the place to present projects, initiatives, general discussions and to find like-minded people to collaborate and build together.

A quick overview on what the After Town Hall is and how it works.
The Catalyst Swarm After Town Hall as mentioned is a community driven space that occurs every wednesday after the main Town Hall is completed. Now you might ask, what is the Town Hall? It is a publicly accessible, weekly event hosted by IOG on Wednesdays at 17.00 UTC, live on Zoom. During the Town Hall, the latest Catalyst updates and developments are shared to the community. Typically including a recap of what was done during the previous week and what the community can expect for the following week and where we are in the fund cycle.
To keep it simple, the After Town Hall encourages the community to host open rooms, present their projects and maintain a healthy environment that encourages/empowers others to start their own journey and projects within catalyst, or to collaborate with already existing projects that fit their needs and objectives.

Please describe how your proposed solution will address the Challenge that you have submitted it in.
The format of the After Town Hall is one of inclusion, free from discrimination of any sorts. The After Town Hall opens space for the broader developer community to participate and stay informed of Catalyst events and ecosystem initiatives. It has and with the support of the community will continue to open its doors in welcoming newcomers into the dev community, and providing them the necessary resources/ guidance to get them onboarded and engaged in the community that best suits them in a seamless manner. With that, the main metric of general onboarding to swarm sessions will be achieved, directly tying into the After Town Hall, as its a component and extension of Swarm Sessions.
Transparency is key in Swarm, as all information and activities are shared with the community. We believe this enhances community contribution, breeds trust, and opens more room for innovation. Therefore, incorporating dework, as a bounty board, is reducing and aiding in the elimination of any confusion that may arise in terms of the roles or contributions taking place.
All hosted Swarm sessions can be recorded and uploaded to the Catalyst Swarm Youtube Channel.
- Timestapping and structuring recorded rooms are done to ensure a quick and effective way of collecting needed information.
By executing the After Town Hall on a weekly basis, we were able to curate a format that iterates in fast cycles. With our ability to remain flexible and dynamic, we are given the opportunity to experiment and improve as we go along. Maintaining close communication with other operating town halls including the LATAM, Eastern, and Africa Town Halls, we are able to coordinate and collaborate with an impact of attaining collective improvements in performances.
The Swarm team generated the Catalyst Swarm After Town Hall Playbook to provide better insight on what the town hall and after town hall are about and a step by step guide on what it takes to run an after town hall. This was done with the intention of helping other community led initiatives to explore and establish a format, performance and experience that best suits them.
Further, to face language and culture barriers and to explore effective solutions we duplicated, adapted and adjusted earned experience & knowledge to local communities. With the creation of the global, community led town halls we are able to ensure an smooth and fast way for local communities to join & engage at the global Cardano Developer ecosystem.
The Catalyst Swarm initiated and supported the emergence of local Town Hall teams. That included bringing people together from the communities, to build a team that is willing to work collectively. Catalyst Swarm helped the local Town hall teams with their first proposals, and supported them into becoming independent teams. With continuance guidance on how to run their Town Halls, they are able to generate effective outcomes based on the languages in which they operate.
We believe in the advantages of local knowledge and authentic understanding of local communities. Therefore, when initiating a town hall, we ensure to empower and encourage local community leaders to join, organize and maintain the local town halls. As the breakout rooms are hosted in local languages, we have the opportunity to get high quality insights & feedback from local communities. The earned insights help us to build tools and platform which suits to the identified local needs & challenges.

Token Experimentation & implementation
Due to the Swarm participation in the Gimbalabs Token - Project Based Learning group, we bootstrapped some first examples of implementing Community infrastructure tokens.
Via the experimentation & exploration of the Catalyst Swarm Bounty Board, we are able to transform After Town Hall events into Bounties. This allows us to recognize participants for spending their time and attention to our weekly After Town Hall and to create a first pilots for Catalyst Community reputation systems

What are the main risks that could prevent you from delivering the project successfully and please explain how you will mitigate each risk?
Since the After Town Hall (ATH) takes place directly after the Town Hall, the attendance of the community members in the Town hall impacts the performance of the ATH. With the growth in participants in the town hall, there will be evident growth in the ATH, and vice versa can occur if we see a drop in the number of participants attendance in the main hall. The success of the ATH is highly dependent on the Town hall, therefore this can be seen as a main risk of a successful delivery to the project.
We collaborate closely with IOG to ensure that the Town Hall & After Town Hall stays an open space for important discussions, presentations & conversations all around Cardano
